A normal Hero Shard belongs to one hero. A Mythic General Hero Shard can become a shard for any eligible non-exclusive Mythic hero, which makes it the one shard type that lets you decide later. That flexibility is the entire value, and converting early throws it away.

The steady source is the daily shop, where a small number rotate in for coins, alongside event shops and milestone rewards. The daily purchase is only worth it while you are actively ascending an eligible hero; the rest of the time the coins are better kept.

Once you have committed to a hero, the general shards become that hero's shards and follow the same ascension rules as any other.

Early game

Late game

Keep buying daily as long as an eligible hero on your march is still ascending. When none is, stop; the shards keep and the coins are better spent elsewhere.
